Most RIA firms believe their biggest constraint in adopting AI is choosing the right model. The industry conversation focuses entirely on which model performs best or has the latest reasoning breakthrough. In practice, the constraint isn’t the model. It’s whether the firm has built the connectors and identity infrastructure to let AI see across its systems at all.

A model that can’t reach your CRM, your document vault, your custodian feeds, and your planning software isn’t a reasoning engine. It’s a chatbot. The quality of its output is bounded by how much of the firm’s actual data it can see.

The firms moving fastest on AI aren’t switching models every quarter. They built the connective layer first — identity-aware integrations that let AI touch systems without requiring a new set of credentials for every tool, audit logging that satisfies compliance without adding manual overhead, and permission structures that follow roles rather than individual users.

Once that layer exists, switching models is a configuration change. Without it, every new model requires rebuilding the integration from scratch.

The model is the easy part. The infrastructure is the work.
